Assumption Mapping is a validation tool that helps you identify, prioritize, and systematically test the assumptions underlying your decisions, products, or strategies. Every plan rests on a stack of untested beliefs — about customers, markets, technology, and team capability. The most dangerous assumptions are the ones you don't know you're making. This tool makes them explicit so you can test them before betting the farm.

How to use it

  1. List all assumptions — Brainstorm every assumption behind your plan, product, or decision. Prompt with:
  • "We assume customers will..."
  • "We assume the market will..."
  • "We assume we can..."
  • "We assume the technology will..."
  • "We assume competitors won't..."
  1. Map on two axes:
  • Y-axis: Risk — How damaging is it if this assumption is wrong? (Low to High)
  • X-axis: Evidence — How much evidence do we have that this assumption is true? (Strong evidence to No evidence)
  1. Identify critical assumptions — Focus on the top-left quadrant: high risk + low evidence. These are your "leap of faith" assumptions that need testing first.
  2. Design cheap tests — For each critical assumption, find the fastest, cheapest way to gather evidence:
  • Customer interviews
  • Smoke tests and landing pages
  • Prototypes and mockups
  • Data analysis
  • Competitor research
  1. Test and update — Run the tests, gather evidence, and move assumptions across the map. Kill ideas where critical assumptions fail.
  2. Revisit regularly — Assumptions change as you learn. Review your assumption map monthly.
