Issue Trees (also called logic trees) are a structured approach to problem-solving used extensively in management consulting. They break a complex problem into smaller, more manageable sub-problems in a MECE (Mutually Exclusive, Collectively Exhaustive) way.

How to use it

  1. Start with the core question — Place your main problem or question at the root of the tree.
  2. Break it down — Split the problem into 2-5 sub-issues that are:
  • Mutually Exclusive — No overlap between branches
  • Collectively Exhaustive — All possible aspects are covered
  1. Continue breaking down — For each sub-issue, repeat the process. Keep going until you reach actionable, testable hypotheses.
  2. Prioritize — Not all branches are equally important. Identify which branches are most likely to contain the answer.
  3. Analyze — Work through priority branches with data and analysis.
  4. Synthesize — Combine insights from different branches into a coherent answer.

Core question: "Why is revenue declining?"
  • Revenue = Volume × Price
  • Volume declining?
  • Fewer new customers?
  • More customers churning?
  • Existing customers buying less?
  • Price declining?
  • Discounting more?
  • Mix shift to lower-priced products?
  • Competitive pricing pressure?
