The Challenge
In the 1980s, every semiconductor company (Intel, Motorola, Texas Instruments) designed and manufactured its own chips. This "Integrated Device Manufacturer" (IDM) model meant that starting a chip company required billions in factory investment before selling a single chip.
This created an enormous barrier to entry: brilliant chip designers couldn't start companies because they couldn't afford fabrication plants (fabs). Innovation was bottlenecked by capital requirements, not ideas.
The Approach — Tools in Action
Morris Chang applied First Principles thinking: "Does a company that designs chips NEED to manufacture them?" The semiconductor industry assumed yes — it had always been that way. But Chang, drawing on decades at Texas Instruments, realized the two activities required completely different competencies:
- Chip design: Creative, fast-moving, low capital requirement
- Chip manufacturing: Process-driven, capital-intensive, economies of scale
Combining them in one company was a compromise, not a requirement.
Wardley Mapping revealed the opportunity: chip manufacturing was evolving toward commodity (standardized processes, predictable improvements via Moore's Law), while chip design was increasingly custom. The value was splitting apart — and no one was serving the gap.Chang identified a powerful Reinforcing Feedback Loop: more fabless customers → more manufacturing volume → lower per-chip costs → more customers can afford to design chips → more fabless customers. Each customer made TSMC cheaper for every other customer.
The Outcome
TSMC's pure-play foundry model transformed the semiconductor industry:
- Enabled the fabless semiconductor revolution — companies like Qualcomm, Nvidia, AMD, Apple, and Broadcom could exist because TSMC manufactured for them
- TSMC manufactures 90%+ of the world's most advanced chips (below 7nm)
- Market cap exceeded $800B, making it one of the most valuable companies in the world
- Taiwan became the center of the global semiconductor supply chain
- The model Chang invented is now considered essential to global technology infrastructure
By separating design from manufacturing, Chang unlocked an entire generation of chip innovation.
